Project overview

A growing skincare brand was spending on Meta ads but losing money on every sale. The targeting was broad, the creative was thin, and nobody could tell which ads actually worked.

We rebuilt the account from the offer up: sharper audiences, a library of attention-grabbing video creative, and a landing page built to convert the exact traffic the ads sent.

The challenge

  • Ad spend was producing sales below break-even, with no clear reporting.
  • Creative was a single static image reused across every audience.
  • The landing page loaded slowly and buried the offer below the fold.

The approach

  • Restructured campaigns around three core audiences and a clean testing framework.
  • Produced 18 short-form video ads from the brand’s existing product footage.
  • Rebuilt the landing page to load in 1.2s and lead with one clear offer.
  • Set up weekly reporting so every dollar and every result was visible.

The results

The account went from losing money on every sale to being the brand’s single most profitable channel, and it happened in stages rather than overnight. The first four weeks were spent finding out which of the three audiences and eighteen creatives actually earned attention, and deliberately spending a small amount to learn it.

From week five the pattern was clear: two video angles carried almost all the profitable sales, and one audience outperformed the other two by a wide margin. Budget moved toward them in steps the platform could absorb, and the losing combinations were switched off rather than nursed along.

By day 90 the brand was spending roughly three times more per month than when we started, and still returning 4.2x on it. The important part is that they now know why it works: which angle, which audience, which page, all visible in one weekly report instead of guessed at.

What it meant for the business

  • Marketing stopped being a cost the founder defended and became a lever she could pull.
  • Monthly ad budget tripled without the return falling, because the increase followed the data.
  • The creative library and testing framework stayed with the brand, so the next season did not start from zero.

“They turned a money-losing ad account into our most profitable channel. The weekly reports mean I finally understand where every shilling goes.”
